What Is Operating AI™?
An operating system for your business is the layer that connects your people, workflows, data, tools, and decisions into one coherent, intelligent system. The Five Layers of Operating AI™
Operating AI™ is built on five interconnected layers: the Knowledge Layer (all your business information, structured and searchable), the Workflow Layer (your processes, automated and monitored), the Agent Layer (your AI workforce, executing repeatable work), the Data Layer (your systems, integrated and normalized), and the Decision Layer (intelligence surfaced to the right people at the right time).
How Agents Fit Into the OS
Agents are the active components of the Operating AI. They're specialized programs that execute specific workflows, answer questions, generate content, process documents, and take action on your behalf. The power of the OS comes from connecting agents — so that the output of one agent becomes the input of another, and information flows automatically through your operation.
The Operating AI™ Frameworks
Four frameworks carry the practical weight of the model. The Five-Layer Architecture describes what an Operating AI™ is made of — data, knowledge, workflow, agent, and decision layers, each independently configurable. The AI Maturity Model describes where a company currently sits, from manual coordination at Level 1 to a full operating layer at Level 5, and what specifically has to change to move up one level. The Agent Opportunity Scorecard ranks candidate workflows by volume, rule clarity, data availability, and cost of error, so the first agents you build are the ones most likely to succeed. The Governance Framework defines the six pillars — security, access control, audit, ethics, data governance, and operational oversight — that determine what an agent is allowed to do without a human in the loop. Used together, they turn an abstract AI strategy into a sequenced build plan.
Implementation Approach
Operating AI™ is built in phases, not deployed all at once. We typically start with 2-3 high-impact agents in one department, demonstrate value, and expand systematically across the organization. Each implementation begins with your AI Readiness Assessment, followed by an AI Roadmap, and executed through our 6-phase deployment methodology.
